From twenty members to more than forty thousand

Tilasmi has operated inside this online education community since it had twenty members, before either side called it client work. The community has more than forty thousand members today, and Tilasmi has been part of the operating layer throughout: the onboarding operation behind the Lyceum, the community's paid programme, the moderation of the community itself, and the systems a community that size needs in order to keep running without losing track of any one person in it.

The operating role

Tilasmi runs the operating side of the Lyceum, the community's paid programme: every member tracked from the moment the seat exists through onboarding to the first day of the course, held in one record instead of a person's memory. A change in a member's status changes what that member is sent next, and every state change and every action taken is written down rather than left to whoever happened to be online that day.

Tilasmi also holds a standing moderation role inside the wider community: access, roles and the judgement calls that come with more than forty thousand members in one place. That role is a person's responsibility, not a claim about a system, and it has been continuous since the community was a fraction of its current size.

  • The state of every seat is a record, not a memory. Where each member of the Lyceum stands is something the client can read on any day, without asking anyone to remember it.
  • Outreach is written to where a member actually stands. A change in status changes what that member is sent next, rather than every member receiving the same message on the same day.
  • Nothing here runs unlogged. Every state change and every action is written down, which is the difference between an answer and a guess when a member asks why something happened.
  • Moderation is a person's role, held continuously. Tilasmi is named for access and moderation standing inside the community itself, beyond the operating layer, and has held that standing since long before the community reached its current size.

The systems it runs on

An operating role at this size is not attention applied harder. It is built. What follows is what Tilasmi put underneath the onboarding operation, and the judgement that decided how far each piece was allowed to go.

  • The system drafts. A person sends. Every message a member receives is written against that member's actual state and then read by a person before it leaves. Nothing addressed to a member sends itself, and that is a decision rather than a limitation.
  • Members who could not be reached were found. At the start of the programme, some members had no working contact anywhere in the client's records. Every one of them was traced and brought back into the sequence rather than written off as unreachable.
  • One record, in place of several that disagree. The state of a member used to be spread across the systems a community like this accumulates, each holding part of the answer. Where somebody stands is now one answer, and it is the same answer for everyone who needs it.
  • More has been built than has been switched on. Tilasmi has built and evaluated more automated tooling for this community than it has put into service. What runs in production is what earned the right to, and the calls that matter are still made by people. Knowing when to stop is part of the work being bought.

The arc

Tilasmi's engagement with this community began when it had twenty members, before there was any commercial relationship on either side. It has grown to more than forty thousand since. A community does not make that jump on enthusiasm alone: somewhere in the growth, somebody has to build the operating layer that keeps a paid programme, and tens of thousands of free members, from becoming unmanageable, and that is the part of this story Tilasmi is best placed to tell.

This is not a single build with a before and an after. It is a standing operating role, held across most of the community's life, that has grown in scope as the community grew in size.

A community does not go from twenty people to forty thousand on enthusiasm alone. Somewhere in there, somebody has to build the operating layer, and that is the part of this story Tilasmi tells.

Where it stands

The operating role continues today, unchanged in kind since it began: onboarding, tracking and moderation, run for a community now two thousand times the size it was when Tilasmi joined it. The current Lyceum cohort is running, and every member in it is tracked the same way.

The scope has grown with the community and continues to. What began as moderation is now the operating layer a paid programme runs on, and it is the same shape Tilasmi builds for any operator whose work has outgrown the people doing it: the record, the outreach that follows from it, and the person who stays in the loop.
